Build your engine: the seven setup steps

What has to be in place before the numbers mean anything? The seven self-checking setup steps, from your deals and team to a first live sequence.

The question

We’ve just hired our first sellers. What has to be in place before any of these numbers mean anything?

A revenue tool can show a forecast on day one. The forecast only means something once your real deals are in, your team is there, and you’ve written down who you sell to and how you qualify. Most teams set up the software and skip the writing down.

Where it sits on the loop

Setup touches the start of every part of the loop. Your ideal customer profile (ICP) feeds Imported: every lead is scored against it. Your positioning and your first sequence feed Working, Engaged and Replied. Your deals and the way you qualify them feed Pipeline and Won. The team you invite is the capacity behind all of it.

It belongs in the first weeks after a raise or a first sales hire, and it’s worth looking at again whenever you change who you sell to.

How to think about it

Write down your bets, then get enough real activity to test them. A revenue system is a small number of decisions you’ve made explicit, plus enough data to check them.

  • Three bets come first. Who buys (your ICP), what you say to them (your positioning) and how you decide a deal is real (your qualification framework). Each one is a guess until the evidence says otherwise, so write it down where the team can see it.
  • Real data, not sample data. Your actual deals and your actual team. Numbers built on test records describe nobody.
  • Enough volume to read. A conversion rate on eight leads is noise. Score enough leads against your ICP, and put enough people into a live sequence, that the first rates mean something. Twenty leads and five people in a sequence is a sensible floor.
  • Setup is a state, not a project. It’s done when the evidence exists: a published ICP, a live sequence. If you change the ICP, the leads scored on the old one no longer count, and that part of setup needs doing again.

Common mistakes

  • Importing everything before writing the ICP. Thousands of leads arrive with nothing to score them against, and the first month’s numbers can’t say which kind of customer converts.
  • Configuring instead of selling. Weeks go into fields and dashboards while no sequence is live, so there’s nothing to learn from yet.
  • Treating the first ICP as final. It’s a bet. Plan to revise it once you can see which leads actually convert.

In Summit53

Build your engine is a checklist of seven steps at /build. Each step checks itself: it turns to Done when Summit53 sees the real thing, such as a published ICP or a live sequence. Nothing is ticked by hand.

Ways in

  • Your home page. In a brand-new workspace (no deals and no leads yet), going to / opens Build your engine. Individual contributors go to My Engine instead.
  • The setup card on the Revenue Engine. Once you have some data, a card above the canvas reads Build your engine with N of 7 steps done, Next: and the next step’s title. Its button goes straight to that step (for example Import and score leads), and See all steps opens /build. The × (Hide the setup steps) hides the card in this browser; there’s no button to bring it back, but /build is always there. The card disappears once every step is done or skipped.
  • The Learning Hub. Leaders and founders start with a Build your engine camp in the Learning Hub. Each step there links to the same step on /build.
  • A direct link. /build?step=icp (or crm, team, positioning, methodology, first_leads, first_sequence) scrolls to that step and highlights it.

The page

The page is headed Build your engine, with the line Each step completes on its own once Summit53 sees the real thing, like a published ICP or a live sequence. Come back any time: this page always shows where your setup stands. A progress bar shows N of 7 steps done. Each step card shows its number, title, why it matters and a status:

  • Done: the evidence it found, as a link (for example 205 deals imported or your ICP’s title), then Checked automatically · <date>.
  • To do: a button that takes you to where the work happens, and a rough time, for example About 15 min.
  • Waiting: the step depends on another one. It says why and offers a button to go to that step.
  • Skipped: Skipped by <name> · <date>, with Undo skip.

When all seven are done (or skipped), the page shows Your engine is built. Everything below stays up to date on its own. and a link, Open your Revenue Engine.

The seven steps

  1. Bring in your deals. Done when a HubSpot, Salesforce, ActiveCampaign or JobAdder connection has finished a sync, or when you’ve imported at least one real deal. Button: Connect a CRM or import a spreadsheet.
  2. Invite your team. Done when your workspace has at least two approved members, or one invite is waiting to be accepted. The card has its own form, Invite a teammate (email, Role: Member or Admin, Send invite), and an optional Your sellers section (How many people sell?and Quota per seller, then Save). Those two numbers size your team’s capacity; they don’t complete the step.
  3. Publish your ICP. Done when an ICP is published and its fields are complete. Button: Write your ICP. An older free-text ICP still counts, with the hint Convert to structured; if some fields need fixing, the step stays to do with Some ICP fields need attention.
  4. Publish your positioning. Done when positioning is published. Button: Write your positioning.
  5. Choose how you qualify deals. Done when a sales methodology is published with a framework chosen (MEDDPICC, BANT or SPICED). Button: Choose your framework. If it’s published without one, the hint reads Choose the framework you score deals against.
  6. Score your first 20 leads. Done when at least 20 leads are scored against your current ICP. Progress reads, for example, 8 of 20 leads scored. It waits with Publish your ICP first until step 3 is done. Button: Import and score leads.
  7. Start your first sequence. Done when one sequence is live and published with at least 5 leads enrolled. Progress reads, for example, 3 of 5 leads in a live sequence. Button: Build a sequence.

Only the first two steps can be skipped: We don’t track deals yet and It’s just me for now. A skipped step counts towards N of 7 steps done, and if its check passes later it reads Done.

Who can do what

  • Any approved member can open /build and follow the buttons.
  • Skipping a step, undoing a skip and saving Your sellers need a workspace owner or admin, or a member with a leader role (CRO, VP of Sales, Sales Manager, RevOps, Customer Success, Enablement or GTM Owner).
  • Sending invites needs a workspace owner or admin. Everyone else sees Ask an admin to invite your team.

Work through setup

  1. Open /build (or click See all steps on the setup card).
  2. Start with Bring in your deals and Invite your team; they don’t depend on anything else.
  3. Write and publish your ICP, positioning and qualification framework in Knowledge, using each step’s button.
  4. Import leads and score them against the published ICP until Score your first 20 leads turns Done.
  5. Build a sequence, publish it and enrol at least five leads.
  6. Come back to /build. The page rechecks every step when you open it or return to the tab.

When the data is thin

  • Demo records don’t count. Deals and sequences seeded as demo data are ignored, so a demo workspace doesn’t look set up when it isn’t.
  • Done can go back to To do. Nothing is stored as done: each step is checked against what’s there now. Archive your ICP and step 3 is to do again. Publish a new ICP version and step 6 goes back to 0 until leads are rescored on it.
  • Why 20 leads. It’s the same sample floor the Revenue Engine uses before it gives a lead conversion step a rate. Under it, Diagnostics shows Not enough data yet rather than a percentage.
  • As of when. Steps are rechecked when you open the page or come back to the tab. New deals, leads or sequences can take up to five minutes to show; publishing in Knowledge and sending invites show straight away.
  • Nothing changes behind your back. The page only reads your workspace. The only things it changes are the ones you do on it: a skip, an invite or the seller numbers.

Do it this week

Without any tool, one page covers it:

  1. Write your ICP in five lines: industry, size, stage, the trigger that makes them buy now, and who signs.
  2. Write your positioning in three: what you are, who it’s for, and what changes for the buyer.
  3. Pick one qualification framework and write the three questions every deal review will ask.
  4. Score your last 20 leads against the ICP as strong, good or weaker fit.
  5. Put five strong-fit leads into one sequence this week, and write down the date you’ll check replies.

Troubleshooting

  • I connected my CRM but step 1 is still To do. The step needs a finished sync. Wait for the first sync to complete, then reopen the page.
  • Step 6 says Publish your ICP first. Leads are scored against a published ICP. Finish step 3 first.
  • Step 6 went back to 0. You published a new ICP version. Rescore your leads on it.
  • My ICP is published but step 3 says Some ICP fields need attention. Open the ICP from the step’s button and complete the highlighted fields.
  • There’s no Skip button. Only the first two steps can be skipped, and only by an owner, admin or leader.
  • The setup card disappeared from the Revenue Engine. Either every step is done or skipped, or someone hid it in this browser. Open /build directly.
  • I just did the work and the page hasn’t caught up. Some steps take up to five minutes to show. Switch away from the tab and back, or reload.
